Budget reallocation under cut
Use this skill when a B2B SaaS marketing budget is being cut or frozen (IPO preparation, cost control, board pressure) and you must decide which spend to cut, which to protect, and which organic or owned channels to scale to cover the pipeline gap. Produces a board ready reallocation plan with three scenarios and an honest shortfall.
SKILL.md
Turn a budget cut into a defensible channel mix decision, in the language a finance leader accepts.
Inputs to load
- Current spend by channel, as a share of total.
- Sourced and influenced pipeline and closed won revenue by channel, as a share of total.
- Size and timing of the cut, sales cycle length, contract value tier, and any regional minimums.
If an input is missing, state the assumption used and lower the confidence of the verdict.
Score each channel
- Share of spend versus share of sourced pipeline.
- Share of spend versus share of closed won revenue. Lead volume hides weak channels.
- Payback speed: inside one quarter, two to three quarters, or longer than the cut window.
Split capture from creation
Demand capture (brand search, retargeting, comparison terms, bottom of funnel content) converts existing intent. Demand creation (broad paid social, awareness, sponsorships) feeds pipeline two to four quarters later. Name which bucket absorbs the cut and what delayed damage follows.
Apply the cut in order
- Cut channels where the share of spend is more than double the share of closed won revenue.
- Trim inside healthy channels: broad targeting, duplicate audiences, low intent forms.
- Protect capture channels and anything with payback under one quarter.
- Keep a minimum viable level, 15% to 25% of prior spend, where restarting would reset learning, audiences or rankings.
Build the cover plan
For each point of pipeline lost, assign a replacement source with an owner, a timeline and an expected recovery rate: bottom of funnel organic pages, customer and referral motions, executive led social content (count the hours as a cost), partner co marketing, database reactivation. Organic rarely replaces more than 30% to 50% of lost paid pipeline inside the same quarter. Show the remaining shortfall as a percentage.
Model three scenarios
Hold (cut only), Reallocate, and Reallocate with ring fenced demand creation. For each one show pipeline change versus baseline, revenue change with its time lag, and a confidence level.
Board summary
One page, in this order: the decision requested, the recommended scenario, what is cut, protected and scaled (as percentages), expected impact and shortfall, the accepted risk with a review date, and three monthly leading indicators with a trigger that reverses the decision.
What good looks like
- The expert's tell: the channel with the worst last click numbers often feeds the channels that close. Assisted influence is checked before anything is cut.
- The common mistake: judging top of funnel spend on in quarter revenue, then moving budget to organic and expecting results in the same quarter. Cost per lead gets reported where cost per opportunity and per closed won deal should be.
- A good output names its own shortfall and delayed cost, shows a reversal trigger, and can be read by a CFO in two minutes.
- Attribution is flagged, not hidden. Any channel with unreliable tracking is marked, and its effect on confidence is stated.
Hard rules
- NEVER recommend a cut without naming its delayed cost.
- NEVER present organic growth as a free or same quarter replacement.
- NEVER change budgets, bids or campaigns in any platform. The output is a recommendation that a human approves.
- ALWAYS use percentages and ratios unless absolute numbers are requested.
- ALWAYS end with a review checkpoint and a clear trigger for changing course.
